Before 2015, few had heard of Dongpeng Special Drink in the functional beverage family. It gained widespread attention after sponsoring 'China Dream Show,' when people noticed its PET bottle packaging. The 'double-layer health cap' not only adds hygiene protection but also allows sharing with friends. In the eyes of Chairman Lin Muqin, the bottle redesign was not just a packaging change but a marketing campaign introducing hygiene, convenience, and sharing concepts. Clearly, this differentiation has been effective.
Sticking to Dongguan, perfecting a drink you love and consumers trust
'You must love the product you make yourself; if you don't love it, how can you expect consumers to feel safe drinking it?' With this stubbornness, Dongpeng completely revamped its beverage product in 2009 after 11 years on the market. Under the market strategy of 'same quality at half the retail price of competitors,' Dongpeng Special Drink completely changed its packaging, replacing the conventional can with PET bottles and adding a transparent protective cap. This single change made Dongpeng stand out from similar products. Consumers responded generously; AC Nielsen retail data showed the energy drink market grew 36% year-on-year in 2013, while Dongpeng's growth rate hit 100%.
After securing the South China market, Dongpeng moved north, investing in a factory in Anhui Province to expand into East and North China.
Five forces together: channel frontlines close to consumers
Since the food industry's inflection point in 2013, beverage companies have had a tough time. In contrast to traditional beverages' decline, the functional beverage market has risen against the trend, showing vitality. According to Euromonitor International, the global vitamin functional beverage market maintains over 10% annual compound growth. This trend is especially prominent in China, where urbanization, rising living standards, and consumption upgrades drive over 30% annual compound growth in the vitamin functional beverage market.
'For a company to develop, it must exert force on five fronts: product, brand, channel, team, and system,' says Chairman Lin Muqin. 'Product' relies on safety and quality; 'brand' on promotion and push; 'channel' on creation and connection; 'team' on training and recruitment; 'system' on establishment and maintenance. Only by doing each step well can the company better address challenges.
Dealer Lin Jingzhao feels the five forces most deeply. He has been an agent for Dongpeng Special Drink since 2003, experiencing the early hardships with the company.
'We started distributing in supermarkets and terminal stores, aggressively doing tastings and promotions at mall entrances and factory gates, but products wouldn't move. At the best in 2005, monthly sales were only 6,000 cases (then canned), with returns not matching investment. New product distribution focused on terminals with good relationships; the goal was simple: even if products didn't sell, we couldn't let customers complain.' Recalling those days, Lin said, 'No matter the market, we must be responsible to customers; if products stagnate, we take them back and discard them.' This persistence earned terminal goodwill and drove Dongpeng's sales growth in 2009.
To stabilize the market, Lin Muqin adhered to a fixed pricing strategy—maintaining price advantage and increasing promotion. At that time, bottled Dongpeng was 3 yuan/250ml, canned 3.5 yuan/250ml. For promotion, Dongpeng increased store signs and vehicle ads. Terminals were densely stocked, using every available channel for tastings, consumer interaction, and bundling bottled and canned drinks. 'The result was that consumer acceptance of bottled drinks far exceeded our imagination,' Lin recalled.
Dongpeng goes north: how to command large-scale operations
Earlier this year, Dongpeng launched the 'Gai Shi Hong Bao' (Cap World Red Packet) campaign, a marketing activity combining WeChat red packets with direct consumer rebates.
Consumers buying bottled Dongpeng scan the QR code inside the cap for a chance to win 0.28–88 yuan WeChat cash red packets, with a 40% overall win rate. This seemingly simple scan activity quickly boosts sales and brand influence, but more crucially, it collects consumer and channel data, providing a strong basis for future marketing strategies.
Lack of management data is a shortcoming in the FMCG industry. After all, FMCG's essence is that outlets equal sales volume; national FMCG companies face the test of large-scale operations, but without visibility into dealer inventory or real-time store movement, it's like fighting blindfolded.
Dongpeng is currently in expansion mode (building factories in the north, opening offices, recruiting dealers), so management of new regions differs from mature markets. Typically, newcomers lure with more attractive profits. But in new regions, the key is to win over hesitant dealers' confidence in the brand. Therefore, frontline sales reps shouldn't just push products; they must serve newly partnered dealers, showing them Dongpeng's professional regional expansion model and management requirements. This includes creating model areas, mapping regional outlets, estimating regional capacity, and determining dealer service requirements (personnel, vehicles, visit frequency, etc.). These efforts aim to create a perception among dealers: Dongpeng is not just an optional functional beverage but a hot, profitable rising star. Thus, with a robust sales management model transplanted from the manufacturer to dealers, Dongpeng ensures each new region thrives.
Currently, Dongpeng has over 500 dealers, 300 local offices, and more than 4,000 frontline sales staff. It's clear to observers that Dongpeng's labor costs are rising rapidly.
In fact, a human-wave tactic sometimes fails to boost sales and may even become a major reason for poor performance.
Evergrande Mineral Water's handover to others is a typical case. If managers lack real-time frontline data, process management becomes empty talk, and problems like channel chaos or data fraud go undetected or unmanaged. For Dongpeng, the 'Dongguan Model' built over 10 years could go up in flames.
For brands expanding from regional to national, new market development requires the following preparations: First, establish files for regional dealers and build regional outlet information, which is the source of dealer confidence. At the same time, to ensure display implementation, strengthen display TOP, achieve closed-loop tracking of terminal displays, and targeted management.
As market saturation increases, marketing must be more precise—achieving product precision, clear regional promotion objectives, and enhanced real-time management during promotion.
In terminal expense control, manage historical ledgers for stores or dealers by different expenses, and through cross-comparison of expenses and sales results, help dealers convert complex expense management into management value.
Although functional beverages remain on an upward trajectory, more new brands appear on shelves and in coolers in new markets. Just as plant protein drinks boomed two years ago, few true winners remain today. Successful big products are not speculative; they require efficient sales management system support, maintaining product quality while strengthening dealer management, effectively releasing channel operational potential, and only then achieving lasting success.
