▲Zhang Chenyong Today's Reading Selections Selection A: In the development of Chinese retail enterprises over the years, the better ones share a common characteristic: very strong execution. Retail is a labor-intensive industry, and in the past we focused heavily on building execution. Today, we realize that execution alone is not enough; we need more flexible and innovative capabilities. Current flexible innovation requires us to better utilize networked organizational structures. Some internet companies today are inherently networked in structure. In the past, the hierarchical structure had clear boundaries, obvious centralization, and many norms for division of labor. In a networked structure, these are all different. It's not that one structure is better than the other; rather, we must choose and dynamically adjust based on the development of things. Selection B: There are two types of business: one for mature markets and one for growth markets. Mature markets require management capabilities, while growth markets require flexible innovation. When an organization has both capabilities, conflicts arise: 1) Learning conflict: mature markets learn old norms, growth markets explore new knowledge. 2) Affiliation conflict: mature markets emphasize standardized execution, growth markets prioritize flexibility and diversity. 3) Structural conflict: mature markets emphasize control, growth markets emphasize empowerment. 4) Performance conflict: mature markets are usually profitable but trending downward, while growth markets may be investing at a loss but represent the future; how to balance their proportions. If an organization has both capabilities, it must distinguish which are mature and which are growing, and manage them separately in terms of personnel allocation, performance indicators, and organizational structure. Selection C: Flattening management involves two aspects: first, flattening decision-making by reducing layers; second, changing communication methods from hierarchical to group communication, and from meeting-based to one-on-one communication. Our original communication was often top-down or bottom-up, which is slow and prone to information distortion. Another typical communication is U-shaped communication: when two departments need to communicate, it's not the top executives who communicate, but their subordinates, who then report to their respective superiors. If opinions differ, this communication loop can be very inefficient, wasting time on market opportunities and decision-making. The mobile internet era provides a great way to significantly improve communication efficiency. Now we often use WeChat to quickly create a group, bring relevant people in, synchronize information in real time, and turn communication into horizontal communication, greatly improving efficiency.
