In business, it's inevitable to encounter arrogant and difficult distributors, which troubles many salespeople. Some complain about bad luck, others about company policies, and some even want to have a showdown. But complaining and sulking are useless; we need to find a method that solves the problem without negative effects. To handle these arrogant distributors, we must first understand why they are arrogant.
Reasons for Distributor Arrogance As the saying goes, "Know yourself and know your enemy, and you will never be defeated." To deal with these arrogant distributors, we must first understand the reasons for their arrogance. Only by taking their pulse can we prescribe the right remedy. Based on my over a decade of experience in channel customer work, some distributors are arrogant mainly for the following reasons:
First, high sales volume. These distributors rely on their large sales volume and significant contribution to the manufacturer, believing they have the capital to negotiate terms with the manufacturer, thus becoming arrogant. They know that salespeople fear a drop in sales affecting their performance, so they use sales as a bargaining chip to openly make various demands and force the manufacturer to comply.
Second, strong influence. These distributors hold a dominant position in the industry or within a brand's agency system. Their every move affects the entire marketing landscape, and their remarks also have a significant impact on other distributors. Therefore, these distributors are courted and entrusted by other distributors to negotiate various terms with the manufacturer.
Third, strong capability. After long-term interaction and cooperation, some distributors believe their concepts and abilities have surpassed those of the manufacturer, and they look down on the manufacturer, thinking they are better, thus becoming arrogant.
In summary, arrogant distributors have various reasons for their arrogance. As manufacturer's sales personnel, when managing distributors, we should first take their pulse and prescribe the right remedy to achieve our set goals, rather than acting on impulse.
- Good Psychological Preparation is the Foundation There are many ways to deal with arrogant distributors, but the most basic and important is to have a good psychological foundation and maintain a positive mindset. The more you worry, the more problems arise. Distributors seize on the salesperson's worry about sales to negotiate with the manufacturer. Therefore, as a salesperson, the first thing to solve is your own psychological issue. You cannot be afraid of problems, because fear won't avoid them or solve them. You must face them head-on and be willing to accept them. That is, when you are no longer afraid of what you used to fear in front of distributors, it will greatly dampen the arrogance of these distributors and lay a psychological foundation for solving problems.
Province distributor is our company's largest and oldest distributor nationwide. The boss is very shrewd. In July last year, our salesperson called this client five times within half a day, but he didn't answer any of them. Finally, the salesperson came to me, very frustrated, and reported the situation. After analysis, we believed the client was deliberately not answering, but we had important matters to discuss with him.
From the helpless expression on the salesperson's face, I could see he had rarely experienced such a situation before. So I suggested he send a text message to the client, conveying an ultimatum: "I have important matters to discuss with you. Please call back as soon as possible. If not, forget it." The salesperson was worried about this approach, fearing it would cause unpleasantness with the client and that the client might not place orders, affecting sales performance.
To solve the problem, I analyzed for the salesperson: The distributor's arrogance largely stems from seizing on this psychological weakness. Since this is our largest and oldest client, our products must bring him considerable profits. We worry about the client not stocking up, but the client also worries about us revoking his agency. This is a psychological issue, and the key is how to view it. From the current situation, our products bring him tens of thousands of yuan in profit each month, which is very considerable. Moreover, after years of market cultivation, the monthly profit is stable, so the client will not easily give up the agency. To alleviate the salesperson's concerns, I also told him that if sales performance were affected, I would take responsibility.
After hearing my analysis, our salesperson sent a message to the distributor. Within half an hour (it's normal for the distributor to take some time to consider before calling back), the client called. We communicated about the matters at hand and also discussed our views on his not answering calls to avoid similar issues in the future. Now, over a year has passed, and indeed no similar incident has occurred.
So, the first hurdle in dealing with arrogant distributors is whether the salesperson has resolved their own psychological issues and is prepared to face everything calmly.
- Communicate Directly to Seize the Initiative Although psychological preparation is done, direct confrontation with the client is also essential because that's the only way to truly solve the problem. Of course, our purpose is not to argue or force the client to accept everything we propose, but to get what we deserve through negotiation. So, the way we confront is crucial. We must firmly hold our ground while considering the overall situation, thereby controlling the direction of the entire event. The most important thing is to understand the other party's demands and bottom line, and then make demands or concede appropriately based on the specific situation.
Province distributor is our largest client locally. For a period, he was dissatisfied with the rebate policy, and sales dropped sharply. Since we had no better alternative in the short term, we had to communicate directly with him. Although this client appeared low-key on the surface, his attitude was tough. He insisted that our various shortcomings caused his losses and hoped we would compensate and support him. Through patient communication, we learned that his real intention was to continue enjoying last year's rebate standard. Based on fully understanding his bottom line, we conducted a comparative analysis, found a mutually acceptable solution, successfully resolved the problem, and achieved the sales target.
- Be Sincere and Win Recognition Through Practical Work Typically, a distributor operates several brands simultaneously, and their attitudes and methods toward salespeople from different manufacturers vary greatly. Therefore, winning the recognition and respect of distributors is very important. In fact, most distributors are reasonable, but for various reasons, they may have unpleasantness with the manufacturer. At this point, the salesperson should act as a bridge between the manufacturer and the distributor, handling and coordinating the issues. Sincerity is crucial here. Treat distributors with sincerity, let them feel the manufacturer's goodwill and trust and recognition, so that they also face problems calmly, communicate sincerely with the manufacturer, and ultimately reach an agreement to solve the problem.
For example, that national largest distributor in Province. When we changed the regional manager, he was not very receptive, thinking it was just a change of person, and that salespeople are all the same, just idling away. As a result, he ignored our salesperson, making him very frustrated. I suggested the salesperson not take it to heart and focus on work. Later, at a large meeting, the client was too busy to attend, so our salesperson went instead. Thanks to the salesperson's efforts, the meeting was very successful. From then on, the distributor regarded the salesperson with new respect, not only inviting him to meals and drinks but also willing to communicate with him. Now they have become very good friends.
- Act Decisively When Necessary Of course, not everything goes smoothly. Some arrogant distributors are like "no matter the wind and rain, I remain unmoved." For such distributors, when various efforts have been made without effect, we must act decisively when the time comes.
Our distributor in H Province was proud of having built up sales, believing that without him, the market would not have achieved its current results. Therefore, he played tricks with us, not only failing to implement work but also finding excuses to "drag their feet," thus losing many market opportunities. We communicated with him multiple times and made many efforts, but it was difficult to change his attitude. Finally, we decided to take practical action to put pressure on him. So, we divided our products into two categories, leaving him only part of the product resources, and developed new clients for the other category. He complained even more, but he also saw the manufacturer's strength and determination. After further communication, he finally recognized the problem and changed his cooperative attitude.
Various situations can arise in the market, and salespeople may face various difficulties and challenges. But as long as we have a strong psychological foundation, maintain a positive work attitude, and handle every matter seriously and responsibly, even the most arrogant distributors will look at us with new respect, thereby winning their recognition and achieving our work goals.
