Wang Xiaohong is the founder of Kunming Zhugu Trading Company and a member of the 'Huading Club', China Resources Beer's national outstanding channel partner program. Despite challenges, Kunming Zhugu has maintained **sustained growth of over 30% in the past few years, leading the regional market share.**
The real reason for a distributor's success is often not what they are doing today, but what they did in the past. Effective learning and reference is not about studying their specific practices, but understanding why they did what they did.
Let's look at the growth path of today's protagonist from sales champion to major distributor.
**The Unyielding Sales Champion Becomes the Boss**
Selling milk was Wang Xiaohong's first and last job, lasting six years.
At Yunniu Dairy, a regional dairy company, she rose from frontline sales to department manager and deputy branch manager, always being the company's top performer. In her boss's words, she had strong charisma and was born to be a sales champion.
Not only did she love sales, but Wang Xiaohong also harbored a 'boss dream'. In 2008, due to a well-known industry incident, the entire dairy industry fell into a downturn, and Yunniu Dairy was no exception. That year, her child was born, and when the baby was three months old, she decided to start her own business.
Her child was a key factor in her decision; she wanted to create better conditions for her child and give her entrepreneurial dream a chance.
On March 18, 2009, Wang Xiaohong officially founded Zhugu Trading with three partners. From the start, she placed 'people' first in the company. All three founding partners were her former subordinates and still hold important positions today.
In project selection, Wang Xiaohong did not choose dairy but opted for beer from the beginning. "**The dairy industry was in a severe situation at the time, and the industry was too competitive.** We were dealing with ultra-short-shelf-life products; sales challenges weren't big, but after-sales issues were a headache," Wang Xiaohong said. "In choosing a project, my first thought was to pick a product with a longer shelf life; I didn't dare touch milk."
Why beer? "I like drinking beer" was the most direct reason. **Yunnan's culture is warm and straightforward, and drinking at gatherings is the favorite entertainment for young people.**
During her employment, because of her good performance, Wang Xiaohong often treated colleagues to drinks and dinners, making beer indispensable. She joked, "They called me 'boss', and how could a boss not drink? At that time, I could drink a case while standing on it."
With four people, two vans, and an electric tricycle, they started distributing Brand B in Wuhua District, Kunming, marking the beginning of her entrepreneurial journey.
**As Long as the Team Is There, Victory Is Always There**
In the 15 years since 2009, **Zhugu Trading has grown from a single beer distributor to a core distributor in Kunming for well-known brands such as Snow Beer, JDB, Red Bull, Langjiu, and Jikas Wine.**
The Zhugu team expanded from 4 to over 120 people, and sales were outstanding, making it an influential beverage distributor in the southwest region.
From the results, Zhugu Trading's development seems smooth, but entrepreneurship is full of hardships; behind the calm facade lies arduous effort.
Wang Xiaohong once recounted a small incident from the early days with a joking tone. Once, while visiting clients with the team, the beer and recycled bottle caps on the electric tricycle were stolen. They sat on the client's doorstep and cried together, feeling it was too hard, but after crying, they wiped their tears and continued visiting clients.
Wang Xiaohong never views experiences negatively: "The hardships, falls, and grievances I've endured have made me stronger and more resilient. I never talk about how hard those days were, but I share the efforts and gains with my team."
In the eyes of her employees, optimism and resilience are her greatest traits. Having faced many difficulties, Wang Xiaohong no longer cares much about challenges. But 'team' has always been her top priority.
A young man from Zhugu Trading said privately that Zhugu is one of the best companies in Kunming. Why? He gave several reasons:
**First, the company treats employees well, with frequent training and learning opportunities.** The company places high importance on team capability growth and broadening horizons.
**Second, Zhugu's benefits are the best in Kunming, giving all employees a strong sense of belonging.** Zhugu Trading implements 'six insurances and one fund', and basically no other trading company in Kunming provides this.
**Third, team culture building.** The company organizes an annual collective trip for team building, lasting about a week. Many employees experienced their first flight and first sight of the ocean through Zhugu Trading.
"Always put employees first" has become Wang Xiaohong's life motto, influenced by her upbringing. As the youngest child with two older brothers, she grew up surrounded by the boundless love and tolerance of her parents and brothers. **A Cooperation That Changed the Company's Destiny**
In 2016, Zhugu Trading officially partnered with China Resources Beer, becoming a partner in Kunming's core area. Wang Xiaohong considers this "a cooperation that changed the company's destiny."
The change occurred on three levels: **organizational restructuring, from traditional to modern human resources; product reshaping, from mainstream-focused to high-end development; and operational strengthening, successfully operating brands like Langjiu.**
**First, organizational restructuring.**
'Organizational restructuring' is one of the key strategic initiatives in China Resources Beer's '3+3+3' strategy starting in 2017. This restructuring **involves both internal organizational changes within China Resources Beer and helping channel partners achieve organizational restructuring and upgrading.**
Zhugu Trading established a professional sales management department corresponding to China Resources Beer's marketing organization, which did not exist before. With China Resources Beer's help, Zhugu's organizational structure, sales management capabilities, financial and expense accounting capabilities, and warehousing and distribution capabilities underwent tremendous changes.
In marketing organization, in the first phase, China Resources Beer and Zhugu Trading jointly built a business team to operate the market together. After successful integration, the distributor took a step forward, and China Resources Beer stepped back half a step, giving the distributor more market operation authority.
Wang Xiaohong said that the initial pressure of building this team was high, but with China Resources Beer's help, the team's capabilities grew rapidly. **The result of capability growth was sustained and stable growth in sales performance and market share.**
**Next, product reshaping.**
In the past, China Resources Beer's main sales were in mainstream beers, with marketing methods focused on channel links. Like many distributors, Zhugu's team did not understand, know how, or dare to sell high-end beer products.
But in the first three-year strategic phase, China Resources Beer successfully achieved brand and product upgrades, forming a product matrix of 'Chinese brands + international brands' with two high-end brand portfolios.
Chinese brands, centered on 'Snow', include high-end products like Snow Pure, Super Brave, Mars Green, Black Lion, and Facial Makeup series; international brands, centered on 'Heineken', include high-end products like Heineken, Red爵, and Sol. In addition to products, China Resources Beer also summarized '25 High-End Strategies' and other high-end product tactics.
**Zhugu Trading moved from a stage of 'not understanding, not knowing, not daring' to sell high-end products to a stage of high-end product development.** The high-end product series quickly surpassed the 1 million case mark, and the proportion of high-end products increased year by year. In 2020, Zhugu became one of the first official members of the 'Huading Club'.
**Overall operational strengthening.**
Competition among distributors in regional markets has evolved into competition in overall operational capabilities.
**On the market side, a single brand or product cannot meet the needs of core terminals; if not met, it gives opponents an opportunity to attack.** As competition costs rise, without a portfolio structure, there is insufficient profitability.
On the backend, if overall operational capability is insufficient, operating costs are too high, efficiency is too low, and management is too chaotic, making sustainable development impossible.
Through cooperation with China Resources Beer, Zhugu Trading's overall operational capabilities, from market to backend, have been greatly strengthened, enabling it to integrate multiple categories.
Zhugu's actual development reflects this: since 2017, Zhugu has not only done better with its original brands but also successfully operated Langjiu, and effectively integrated brands like JDB, Red Bull, and Cola based on catering terminal needs, strengthening core terminal stickiness.
**Pursuing Small Satisfaction to Achieve Speed Without Haste**
The founder's philosophy and style often become the company's philosophy and style.
Wang Xiaohong believes that 'pursuing small satisfaction' is a more fulfilling life attitude, and it has been her business philosophy all along. Today, with increasing market pressure, manufacturers and distributors especially need this philosophy and attitude.
**'Pursuing small satisfaction' does not mean giving up efforts for improvement, but letting go of attachment to results and focusing on specific things that can truly improve performance.**
If improvement tasks are not done well, strive to do them well; if they are all done, any result is acceptable and must be accepted.
Many distributors' pain, and even tense manufacturer-distributor relationships, stem from a mindset of 'demanding perfection'. "No brand can grow rapidly forever, and there is no rule that distributor profits can only increase," Wang Xiaohong commented on many first-tier brand manufacturer-distributor relationships. "The market has shifted from incremental to stock, but many manufacturers and distributors are unwilling to lower their desires, passing pressure endlessly to each other. That's the root of the problem."
Under the philosophy of 'pursuing small satisfaction', Wang Xiaohong says she rarely thinks about doing big things in three to five years. She believes that if distributors think too much, their business becomes like 'playing checkers'.
"**Plan less for the future, focus on the present**; this is our culture, and many people don't understand why," Wang Xiaohong said. "The market is full of gold, but you don't need to covet every piece. When you take solid steps, you will surely grasp the gold that belongs to you."
In Wang Xiaohong's plan, **the next three years will still focus on traditional business, focusing on the three core brands: China Resources Beer, Langjiu, and JDB.** "Do my supply chain well, do my service well, and I earn this money rightfully. Competition is everywhere; if it's yours, grasp it firmly; if it's not, don't think about it."
Facing an increasingly volatile market, Wang Xiaohong borrows Zeng Guofan's words to express her attitude: **"Why worry about gains and losses? In the end, small satisfaction is better than perfection."**
