# Without 'Controllable Supply', Brands Will Miss Out on Instant Retail

### **From 'Listing More' to 'Supplying Accurately':**
### **The Change in Supply Logic**
First, it is essential to understand the difference between instant retail and traditional e-commerce.
The first difference: from unlimited shelves to limited shelves.
Traditional e-commerce can cover the whole country with one central warehouse plus five DC warehouses, following the 'unlimited shelf' logic; instant retail's front warehouses cover 3-5 kilometers each, with about 7,000-10,000 SKUs, following the 'limited shelf' logic.
—Shelves are limited, and slots are scarce. Seizing slots means seizing sales.
The second difference: from traffic-oriented to supply-oriented.
In e-commerce, supply and traffic are integrated; in instant retail, supply is dispersed across thousands of warehouse-stores.

So the business model of instant retail is actually very simple:
Sales = Slots × Output per slot

When temperatures exceed 28°C, consumer searches for 'iced latte', 'light milk', and 'low sugar' surge. The brand adjusted the SKU structure of front warehouses accordingly, increasing the cold drink ratio from 50% to 70%, and sales grew 68% week-over-week.
This is the advantage brought by instant retail data feedback: beyond price, it's about matching.
Unlike offline channels' 'distribution and inventory pressure', instant retail emphasizes 'scenario supply'.
From late-night snacks, home cooking, workplace lunches, and emergencies, to holiday gifts, party restocking, and on-the-go purchases—consumer needs are redefined in time and space.
Therefore, brands' product selection logic must also change:

### Brand's Core Capability: Controllable Supply
Having said so much, what exactly is controllable supply?
Brands, through self-built or authorized fulfillment systems (including system warehouses, dealers, and regional warehouses), have dominant power and execution capability over the channel's supply sources, pricing, new product launches, and strategy implementation.
Currently, almost all brands are doing instant retail, but the state is 'semi-control': there are direct operations, dealerships, and floating goods—it seems spread out, but no one can manage it all.
What is the result?
Prices are not unified, new products are not synchronized, and activities are difficult to implement. Brands can neither see the goods nor grasp the market, and they also face conflicts and friction with existing channel systems.
We have calculated an important indicator—
Controllable supply rate = Number of front warehouses supplied by brand/authorized dealers ÷ Total number of front warehouses in the channel × 100%
When the controllable supply rate exceeds 60%, the brand's strategy can be efficiently closed-loop: prices can be controlled, activities can be implemented, and warehouse-stores can follow up, forming a positive cycle; while below 30%, the brand's strategy will be diluted and ineffective.
This is the new watershed for brand competition.
In the past, it was about sales; now it's about 'controllable supply rate'.
Whoever understands the new logic and achieves 'controllable supply' will grasp the deterministic growth brought by instant retail. Whoever remains stuck in the 'distribution logic' will be marginalized by algorithms.
Therefore, brands need to do three things:
1. Sort out the supply system—integrate direct operations, dealerships, and floating goods systems, and establish a unified fulfillment system;
2. Scenario-based product selection—design SKUs based on scenarios, not centered on the production end (which is convenient for factory production);
3. Restructure brand organization—break down barriers between sales, product, and e-commerce departments, establish an integrated organizational mechanism of 'product + data + fulfillment', making supply decisions more agile and closer to market changes.

According to data from the Chinese Academy of International Trade and Economic Cooperation under the Ministry of Commerce, China's instant retail scale in 2023 was approximately 650 billion yuan, a year-on-year increase of nearly 30%; it is expected to exceed one trillion yuan in 2025, and by 2030, it is expected to approach two trillion yuan.
This is not just expansion in scale, but a paradigm shift in retail—consumption is driven by 'instant needs', fulfillment time is shortened to 30 minutes, online algorithms and offline supply systems are deeply integrated, and the relationship between brands, platforms, and retail is redefined.
For brands, this is a dividend, but also a challenge:
