The era where the C-end determines the B-end has arrived****

For the past thirty years, our organizational structures have been designed entirely for the B-end. The core work of manufacturers, sales teams, and distributors has been one thing: pushing products to the B-end.
In an era of material shortages and scarce good products, placing goods in front of consumers and occupying shelf space would likely lead to sales—this was channel hegemony. But now we are in an era of severe oversupply, with extreme homogenization and consumer choice amplified infinitely.
Only when consumers actively choose you can goods turn into money; otherwise, even occupying the most prominent display is just inventory. Today's logic has completely reversed: the C-end determines the B-end.
Some in the industry believe that distributors' capital, logistics, and customer relationships are physical moats. Indeed, we need to clarify one point: building a C-end command center does not mean the brand personally delivers goods, nor does it mean abolishing distributors. Instead, it means equipping the diligent but blind legs of the B-end with a wise brain.
Previously, distributors charged forward blindly, with goods piling up in warehouses waiting for dawn. Now, through C-end data, we can achieve precise navigation. Brands, by gaining demand insights, direct the B-end to flow efficiently—not to reclaim power but to avoid risks.
When abnormal category sell-through is detected, stopping shipments promptly is essentially the highest level of protection for distributors' capital and warehousing.

Beware of the display trap: Mind-share pull is the true moat****

Many veteran FMCG professionals insist that seeing is buying. But we must point out that in a stock-driven era, displays without mind-share recognition are not assets but structural burdens for the brand.
If consumers have no basic recognition of the brand, occupying the best display space can only be maintained through constant buy-one-get-one-free offers or heavy promotions. This visibility, bought with high subsidies, comes at the cost of losing pricing power and collapsing profits.
The core task of the C-end command center is to compete for consumers' first choice. We must turn displays from dead shelving into active turnover. Only through C-end mind-share pull, making consumers proactive in front of the shelf, can the B-end's push have a landing point. Otherwise, hard pushing will only push into a vacuum.

The C-end command center is a thorough revolution from head to toe****

Doing C-end is not about patching. A true C-end command center requires revolutionary reshaping in four dimensions:
First, business strategy reconstruction.
Bosses must change their mindset, shifting strategic focus from distribution coverage to competing for consumer choice. Don't be kidnapped by past experience; if the philosophy doesn't shift to C-end orientation, all digital initiatives will eventually become formalism.
Second, organizational strategy reshaping.
You cannot use the hierarchical structure of B-end management to respond to fragmented demand. You must build an agile organization that can hear the frontline's gunfire and quickly respond to consumer feedback.
Third, digital tool adaptation.
FMCG profits are saved through turnover efficiency. Current tools must be BC-integrated, providing benefits to consumers and reverse incentives to terminals. The true value of digitalization is eliminating systemic waste caused by information asymmetry. Only when the C-end moves will the B-end have confidence to stock up.
Fourth, performance system reform.
This is the most painful part. If the team's assessment indicators remain about pushing inventory, actions will inevitably distort. Your money goes where your team goes; performance must shift from rewarding inventory push to rewarding sell-through and user retention, directing resources toward effective C-end demand-driven growth.

Don't think this is a fantasy. A group of companies has already completed the reconstruction of their command centers amid the gunfire.
