But I didn't expect some distributors think 100 million is just the start, and they're already planning for 1 billion.** This remark got me thinking, and I asked many other distributor friends: **Why do some distributors believe 30-40 million is the ceiling?** I analyzed the structure of a 30-40 million distributor business: for example, one brand with 10 million in sales, two brands with 5 million each, three to five brands with around 1 million each, plus some unknown, slow-moving small brands. If a distributor focuses on a specific category like oral care, paper products, personal care, condiments, snacks, or beverages, 30-40 million is already at the top locally. For oral care, brands like Yunnan Baiyao, Hawley & Hazel, and Colgate make you a top oral care distributor. For paper products, brands like Hengan, C&S, and Unicharm make you a top paper distributor. **At 30-40 million, many distributor bosses think it's the end because they've reached first or second place in a specific category. Going further means expanding from oral care to paper, or from paper to personal care.** But cross-category expansion is tough: first-tier brand resources are held by other local distributors, and downstream stores don't have shelf space for your new categories. Without first-tier brands, supermarkets won't give you more resources. And crossing from daily chemicals to snacks, condiments, or beverages is even harder. That's why many think 30-40 million is the limit: **cross-category is difficult.** Of course, a small number of distributors in a city break through their original category bottleneck, dare to expand across categories, and grow to 80 million, 100 million, or even 300 million.

How to achieve 500 million? 200 million from distribution of 1-2 core categories (like snacks, daily chemicals, or condiments) + 200 million from full-category supply chain services to small and medium stores (covering 3,000 local stores) + 100 million from other categories or special channels (like institutions, campus canteens). Let's break it down further. **200 million from 1-2 core categories means you're the absolute TOP1 distributor in large snacks, daily chemicals, or condiments.** For example, in large snacks: Lays, Want Want, Strong Group, Mondelez, and Orion form a brand portfolio. In daily chemicals: Unilever, Blueland, Hengan, Shanghai Jahwa, S.C. Johnson, and Yunnan Baiyao form a portfolio. In condiments: Haitian, Chubang, Totole, Haorenjia, Wujiang, and Hengshun form a portfolio. Based on strong category portfolios, you dominate shelf space in local supermarket chains. **200 million from full-category supply to small and medium stores.** Serve 3,000 local stores with one-stop supply, not necessarily as a distributor. Source from external wholesalers or diverted goods, focusing on best-selling items (beverages, snacks, condiments, grain and oil, daily chemicals, general merchandise). **The core is meeting the one-stop supply needs of small and medium stores.** **100 million from other categories or special channels.** For example, milk: Yili or Mengniu, campus store exclusivity, category exclusivity in 1,000-2,000 sqm single large stores, corporate gifts, and gift box markets. This is a reasonable model for a 500 million trade business in an ordinary prefecture-level city. It's also a goal that current 100-200 million distributors can achieve and surpass.

**Path for 100-200 Million Distributors to Break Through** Before discussing the leap from 100-200 million to 500 million, let's quickly cover how to go from 40-50 million to 100 million. The growth logic isn't complex. **At 40-50 million, you're strong in a specific category; now you must expand to larger categories.** For example, if you do oral care and paper, expand to large daily chemicals (personal care, household cleaning). If you do bread, pastries, and puffed snacks, expand to large snacks (spicy snacks, nuts, instant drinks). If you do basic condiments like soy sauce and vinegar, expand to large condiments (compound seasonings, grain and oil). At 100 million, your business is stable and you're somewhat known locally. How to leap further? Many distributors at 100 million have 50-60% of sales from supermarkets, 30-40% from wholesale or farmers' markets, and 10-20% from special channels like campus or corporate gifts. **To grow within the existing structure, adding another 100-200 million is nearly impossible.** **The 100-200 million must come from numerous small and medium stores.** But the issue is that a single small store's demand for one category isn't high (except beverages). If you only supply snacks, condiments, or daily chemicals to small stores, turnover is slow, and delivery costs are high. Therefore, **for small and medium stores, you can't follow the old brand distribution or category management approach; instead, break out of brand and category concepts. Provide one-stop supply of daily chemicals, snacks, condiments, and beverages.** Some distributor bosses might say, "I did snacks before; I don't know about daily chemicals or condiments. What should I do?" **Source goods!** Get best-selling daily chemical and condiment products from local or external wholesale markets. When you reach 100 million in sales to small stores across snacks, daily chemicals, and condiments, naturally, daily chemical and condiment manufacturers or general distributors will approach you for distribution deals. **With 100 million from small stores plus your original 100 million, you're already at 200-300 million. At this scale, acquiring or merging local distributors becomes easier. Reaching 500 million is just a matter of time.**
