From March 16 to 18, 2026, the CFC Conference grandly opened in Chengdu! On March 17, the Second Instant Retail Supply Summit Forum was held concurrently.
At the instant retail forum, Yuan Lai, Chief Content Officer of New Distribution, released the "2025-2026 Instant Retail Lightning Warehouse Supply Chain Partner Map" (hereinafter referred to as the Map).
Today is our second Instant Retail Supply Summit Forum. Last November, we organized the first forum in Hangzhou. Some may ask: What is the difference between the first and second forums? Is the information content the same?
Certainly not.
In fact, at the last instant retail forum, our core purpose was to level the information gap in the lightning warehouse business: which are the top lightning warehouse systems, and which are the mid-tier ones. How should upstream brands accurately understand the operational logic of instant retail lightning warehouses?
At the previous conference, we proposed that "controllable supply" is the core. Similarly, this forum continues to revolve around controllable supply.
But this year, we need to answer: For controllable supply, who should do the supplying?
Understanding Lightning Warehouse Distributors
Instant retail has a fundamental difference from traditional e-commerce:
Traditional e-commerce has unlimited shelves; you can list as many SKUs as you want without restrictions.
But lightning warehouses have limited shelves; a store has 5,000-8,000 SKUs, and when you cut to a specific subcategory, there may only be 30-50 slots. Therefore, in the lightning warehouse business, the core of competition is not grabbing traffic, but seizing slots.
Sales = slots x output per slot. Only by occupying and defending slots can business be stable. This is the core logic behind our proposal of "controllable supply."
But at the same time, we must also see the reality of the industry: the overall controllable supply rate in the lightning warehouse industry is only 30%. The goods belong to the brand, but you don't know who supplies them.
There are 15,000 lightning warehouses nationwide, with over a hundred systems. Upstream brands can directly cover at most the TOP 30; the rest must rely on distributors.
But today, brands still have a disconnect with distributors in the lightning warehouse business.
What types of distributors are supplying lightning warehouses? What are their characteristics? Which type suits my brand? Most brands are still in the dark.
Over the past three months, we have visited dozens of practitioners in the instant retail supply chain, trying to clarify the lightning warehouse supply chain.
The conclusion is: The distributors active in the lightning warehouse supply side today can basically be divided into four types, each with its own characteristics and applicable scenarios.
Classification of Lightning Warehouse Distributors
Before expanding on the classification, one concept needs to be clarified: distributors, pallet operators, TP service providers, supply chain platforms, etc., have various names, but essentially there is not much difference; they are all middlemen.
Therefore, for ease of understanding, we will uniformly call them distributors.
Our classification framework is based on two dimensions: coverage scope (national, regional, city) and assortment logic (category width, brand depth). Crossing these, four types emerge.

> 4. City Full-Category Distributors
Let's break down each one.
National Category Distributors: Core logic is to focus on categories and pursue category width. They are not tied to a single brand but expand horizontally, rapidly iterating product selection.
Their assortment typically ranges from 3,000 to 10,000 SKUs, focusing on non-conventional FMCG categories: general merchandise, beauty, appliances, pets, 3C, stationery, textiles. These categories share common characteristics: low frequency, high gross margin, and driven by emergency consumption scenarios.
In terms of warehouse store coverage, they already have the capability to connect with TOP 50 lightning warehouse systems and also serve various vertical chain warehouses, such as beauty-focused beauty warehouses and pet-focused pet warehouses.
If national category distributors are "casting a wide net," then national brand distributors are "deep cultivation."
Their core logic is to focus on brands, deeply binding to the operation and management of a few brands. They typically sign only 10-20 brands, not pursuing assortment width, but rather doing well in instant retail for the brands they serve: seizing slots, increasing category share, promoting new product launches, and controlling price operations.
Their core service categories are more conventional FMCG: snacks, personal care, home cleaning, paper and hygiene, beverages, condiments, etc. Similarly, they can achieve coverage of TOP 50 lightning warehouse systems. But their differentiation lies not in coverage breadth, but in operational depth and brand control capability.
If your demand is not just to "get in" but also to "manage well"—stable prices, orderly new product launches, smooth channel coordination—this type of distributor is more suitable than category distributors.
This type of distributor is more like a brand's "lightning warehouse partner" rather than just a supplier.
The third type is Regional Category Distributors. I believe they are the most scarce and most valuable.
Their core logic is to focus on categories, deepen regional presence, and thoroughly penetrate a market. They often cover a large region (East China, South China, Central China, etc.).
They distribute 1,500-5,000 SKUs, focusing on conventional FMCG: snacks, personal care, home cleaning, paper and hygiene, condiments, food, etc. These categories are characterized by medium frequency, medium gross margin, and high brand concentration. They mainly cover leading lightning warehouse systems in their region, such as Kuaikeda and AA Department Store in East China.
Why are they the most scarce and valuable? Because compared to national distributors, they are closer to regional lightning warehouses. They better understand the category assortment demands of regional lightning warehouse systems. At the same time, brands that establish relationships early build barriers in the regional lightning warehouse ahead of time.
This type of distributor is not easily replaced.
The last type is City Full-Category Distributors (B2b platforms). The positioning for this type is to "fill gaps," not to "attack."
Their core logic is to focus on full-category supply, covering the city's peripheral areas with extremely low fulfillment costs.
They operate 3,000-8,000 SKUs in a city, covering all local circulation stores, including tobacco, alcohol, grocery stores, community supermarkets, as well as chain franchise warehouses and independent warehouses.
Their core categories are high-frequency, low-margin standard products: beverages, beer, instant food, etc. These categories have low margins and fast turnover; fulfillment is the core competitiveness. Whoever can deliver to stores at low cost and high frequency will survive.
We have included 125 such city full-category distributors, distributed across various cities.
We believe that in the future, they will definitely be the core suppliers for the lightning warehouse business in the water, beverage, and food categories.
In addition to the above four types of distributors, there are also four major online procurement platforms: 1688 (Alibaba), Lightning Bangbang (Meituan), Pinduoduo (Duoduo), and JD Wanshang (JD.com).
The essence of these platforms is that they are tools for warehouse stores to actively find and replenish goods, not channels for brands to promote controllable supply. Price control on these platforms is extremely weak, making it difficult for brands to do refined channel operations through this path.
Lightning Warehouse x Brand Cooperation Models
Understanding the classification of distributors, we also need to overlay another dimension: the types of lightning warehouses themselves. Different types of warehouses have different influence, different operational logic, and correspondingly different cooperation models for brands.
We divide the lightning warehouses on the market into four types:
> 1. Platform Self-operated Warehouses

> 2. Chain System Warehouses and Platform Franchise Warehouses
>
> 3. Vertical Category Warehouses
>
> 4. Small Chain Warehouses and Independent Warehouses
Platform self-operated warehouses are the most influential type and the most important benchmark in the entire instant retail lightning warehouse sector.
Their core characteristics are: emphasis on product quality and strong supply chain control.
Entering such a warehouse means your products have passed the most stringent screening, and it also means you have obtained the highest "endorsement" in the entire instant retail lightning warehouse.
What should brands do here? This is not just a sales channel, but also a laboratory for consumer scenario insights and product iteration.
Consumer scenario insights → product innovation matching → integrated marketing investment → market feedback dynamic iteration. In industry terms: Platform self-operated warehouses are "lighthouse stores." Brands should treat them as strategic assets, not just sales points.
Chain system warehouses: This is currently the largest warehouse type in market volume and the main battlefield for brand controllable supply. Its characteristics are: the assortment structure is basically complete, the supply chain is gradually improving, and regional scale advantages have formed.
For brands, this group needs to be further subdivided—TOP 10 lightning warehouse systems: direct operation or designated authorization to national brand-type distributors. What brands need to do here is push new products, invest resources, grab share, and make them benchmark stores.
For TOP 20-50 lightning warehouse systems, the core demand for brands here is to control products, control prices, and stabilize operations, making them mainstream stores.
Small regional chain warehouses and independent warehouses are generally entrepreneurial in nature, with operations highly dependent on individual capabilities and low standardization. There is an important behavioral pattern at this level: copying homework.
Small chain warehouses and independent warehouses do not have professional product selection teams; their selection logic is simple and crude—they look at what the head systems are selling and follow suit.
If Squirrel Convenience removes a product, small warehouses will quickly clear it; if Xiaochai Gou promotes a new product, surrounding independent warehouses will quickly follow up with replenishment.
This means: Brands do not need to conquer every small warehouse one by one. If you do well in the head systems, occupy slots, and increase output per slot, the tail and mid-tier small warehouses will automatically follow.
This is the underlying logic for brands to allocate resources.
Final Thoughts

We believe that the next stage of competition for brands in instant retail channels is no longer "whether to do it," but "who to do it with and how to manage it."
The core of controllable supply is to put goods into the right warehouses, in the right way, with the right people!
