# Is Instant Retail a Revolution or a Farce for FMCG?

**Greetings, I am Yuan Lai from New Distribution.**
Recently, if you ask what the hottest topic in the industry is, it's undoubtedly "instant retail."
We won't repeat the subsidy actions and achievements of Alibaba, Meituan, JD.com, and Pinduoduo in instant retail here.
What we want to discuss is not how many millions of orders each platform has broken, but under the subsidy war, when instant retail becomes mainstream retail rather than supplementary retail, what different impacts will it have on the FMCG market?
Renowned business consultant Mr. Liu Run interprets instant retail as follows: Instant retail is not just a business, but a "Noah's Ark ticket" in the era of great migration.
According to his summary, the retail track has experienced three migrations in the past 20 years.
The first was the "space revolution," from offline to online. The emergence of e-commerce platforms like Taobao and JD.com broke the limits of physical space.
The second was the "attention revolution," from shelf e-commerce to content e-commerce. Content e-commerce platforms like Douyin, Kuaishou, and Xiaohongshu rose.
The third is the "time revolution," from asynchronous to instant, compressing fulfillment time to 30 minutes. When there is demand, it must be met immediately. This is the reason for rapid growth in the past two years.
No going downstairs, no stockpiling, no planning—whatever you want to drink or use, from beverages, fruits, snacks to tissues, toothpaste, soy sauce... Buy now, use now, forming a consumption habit just like going to the supermarket downstairs in the past.
Imagine the impact behind this.
Of course, some friends might say, don't be alarmist. Look at the new channels and retail platforms launched by giants in 2018, and community group buying in 2020... They seemed like revolutions but ended up as nothing, hastily concluded.
Yes, I admit that the instant retail subsidy war might also be a farce. But that doesn't prevent us from discussing future possibilities against today's backdrop.
After all, instant retail is not an exploration of a 0-to-1 business model, but a business form that has already taken shape; it's just that the market capacity is still unknown.
Let's get back to the point. Today we want to discuss the impact on FMCG as instant retail expands from takeout or fresh produce to beverages, snacks, grains, oils, condiments, daily chemicals, and other FMCG products.
1) Planned consumption is diluted
2) Search logic is key
3) Distribution efficiency is changed
**Planned consumption is diluted**
In the past, consumers were accustomed to "planned shopping": visiting supermarkets and making lists. This was a consumption rhythm of "weekend bulk replenishment + daily endurance."
But now, instant retail stimulates "temporary, impulsive, scenario-based" purchasing behavior.
From beverages to snacks to soy sauce, consumers no longer "endure and wait for the weekend." This instant gratification also aligns with the overall social context: faster work pace, more fragmented living space, and more scattered and impulsive consumption behavior.
Temporary and scenario-based consumption will directly disrupt the original offline "planned sales model."
New products and key items can no longer rely on concentrated efforts during specific periods as before; they must adapt to the rhythm of all-day instant ordering.
Instant retail seems to be breaking down "sales that used to happen once a week" into "countless micro-sales every day."
**Search logic is key**
The shopping behavior in instant retail is that consumers don't "browse" in front of shelves but directly search for the brand or category they "want to buy."
For brand owners, what needs to be considered is no longer "which shelf layer to be on," but—am I the first brand consumers think of when they search?
Brand visibility no longer depends on display position or salesperson recommendation, but on the consumer's mind when searching. The "first-choice rate" of a brand becomes the new battlefield.
Search logic brings three changes:
> 1. From choosing me to thinking of me

> 3. The strong get stronger
Head brands with high awareness naturally receive platform favor and are more likely to occupy core traffic positions.
Conversely, low-awareness brands, even with lower prices, find it hard to gain exposure, making it significantly harder for small brands to gain traction.
**Distribution efficiency is changed**
In the past, we measured distribution efficiency by market coverage, shelf display, and sales promotion. Now, in the instant retail business, the measurement standards have changed:
> 1. Products must be listed online, and nearby stores must have stock;

> 2. No matter how big the shelf display, keywords ranking higher is better;
>
> 3. Sales promotion becomes adaptation to instant scenarios.
Essential for sports enthusiasts, small joys in the office, late-night feasts... In the past, sales promotion was "push logic"; in the future, it will definitely be "pull logic" based on scenario functions.
These are the impacts I've summarized across three dimensions.
Of course, it must be emphasized here that this is by no means a single substitution, but dilution. Instant retail will become one of the mainstream retail formats, taking away market share from planned consumption.
