# How Can a New Regional Manager Quickly Take Control of the Market?

> This article discusses how a new regional manager can quickly master a new market by learning from the predecessor, analyzing sales data, conducting market research, building a model market, and establishing a communication platform for distributors.

Preface: For those in sales, I believe everyone has their own mature model for operating a market. It is precisely because of these different models that the same market can yield different results when operated by different people. So how can we better operate a market? I believe we should strengthen communication and exchange. Only when different methods and experiences collide can we sublimate more perfect market operation experience. This is also a topic that many people often write about and encounter, and it is also a topic that many regional managers find confusing. This is the origin of my title. I would like to share and encourage my fellow brothers fighting on the marketing front with some of my own insights from operating markets.
Due to the special nature of sales, personnel turnover is particularly high. As a result, many salespeople may constantly cross industries, and entering a new industry means everything is new. Due to the special nature of the industry, market operation methods may have some differences. If you haven't mastered some good methods, it will still take some time to break into a new industry and market. If your understanding is slightly lacking, the company may decide to replace you before you even react. So how can you quickly get up to speed in the short term? This is a topic of concern for many salespeople. Let's discuss it below.
First: Learn about the relevant situation from the outgoing regional manager.
Many newly appointed regional managers are very confident in their abilities and generally are unwilling to consult the previous regional manager about the relevant situation. This is a very wrong idea. We can ask the outgoing regional manager about the reasons for leaving. The reasons may be negative, internal company reasons, or complex market conditions with high pressure. Regardless of the reason, understanding it clearly will be very beneficial for our subsequent work. It can help avoid unnecessary troubles, understand the problems existing in the market, know the key or core contradictions in the market, and also understand the matters to be cautious about within the company to avoid accidentally stepping on landmines. This saves more time and energy than exploring on your own.
Second: Understand and analyze historical sales data.
An excellent sales manager, I can be sure, is very familiar with and accurate about every piece of data in the region. Often, when a few sales friends chat together, we often encounter friends saying they don't know where the problem lies. If you analyze the sales data, some problems will become clearer. Compare different customers horizontally and vertically, compare categories horizontally and vertically, and compare sales data during peak seasons. Through these data differences, you can discover what problems customers have. Why is the growth rate low? Why is the growth rate high? By finding these reasons, the direction of work that needs to be promoted in the corresponding market will also be clear.
Third: Investigate and survey the market situation.
Many regional managers, when they first arrive at the market, don't first familiarize themselves with the market; instead, they directly go to the distributor and ask why the market is doing so poorly. The distributor will give a lot of complaints, and eventually, the regional manager will lose direction due to the distributor's complaints. Some regional managers even lose confidence in operating the market and just go with the flow in the regional market. This situation is quite common. To avoid this, it is recommended that when you go to the regional market, first conduct a detailed market survey. What is the market environment like? What is the channel situation? What is the current state of competitors? What is the current state of our brand? After understanding these basic market conditions, write a market analysis report and then go to the distributor. At that point, ask the distributor for their views on the market and their business plan. After the discussion, give the market survey report to the distributor. This will make the distributor look at you with new respect and immediately increase their recognition. Since the distributor has been in this environment for a long time, it is difficult for them to see the problems in the market clearly. Even if they know the problems, they don't know how to solve them. At this time, if someone can point out the problems and find solutions, many distributors will be very happy, and their enthusiasm for cooperation will increase, which can also effectively promote the distributor's execution.
Fourth: Create a model market.
Through the above three aspects of work, you will have a clear understanding of the general situation in the region, and the direction of efforts needed for the entire market will also be clear. Since there are many distributors, and the regional manager's energy and time are limited, if you follow up carefully with every customer, and many customers may not cooperate fully, the communication time will be extended and efficiency will be low. Therefore, to promote market work easily and quickly, you must find a distributor with an open mind, a willingness to grow and strengthen the market, and a willingness to follow the factory's ideas for development, and focus on supporting them. By creating a model market, you set a benchmark and example. Use facts to prove that the approach is feasible and the results are gratifying. After the model market is well established, hold a regional distributor meeting, and then explain in detail the methods used in the model market creation process and the related work that needs to be executed to all distributors. The more detailed the distributors' understanding, the less work pressure the regional manager has, and the more thoroughly they execute. This way, good methods can be quickly replicated. The regional manager's performance improves, work pressure decreases, and distributors will fully recognize the regional manager.
Fifth: Build a communication platform for distributors.
We often hear some regional managers complain that the region is too large to cover, and we also often hear regional managers say that they are exhausted from running around the market every day, but their performance doesn't improve. After years of磨合 between manufacturers and distributors, distributors are now becoming more sophisticated. They always feel that the suggestions or requirements proposed by regional managers have traps and that they will suffer losses. Therefore, even if the regional manager personally goes to the market to arrange work, they may agree very well in person, but when it comes to execution, it will be greatly discounted. The main reason is that distributors don't know whether doing this will be effective or whether the input-output ratio can achieve the expected goals. Due to such concerns, distributors generally reduce investment where they can, which usually affects the results, and thus the market enters a vicious cycle. Therefore, building a communication platform for distributors is very important. There are many ways to build a communication platform: it can be a QQ group, or regular meetings can be held in different excellent regions to let distributors personally experience the actual situation of well-performing areas. Discuss the issues that confuse distributors and share the successful experiences of well-performing areas. At the same time, encourage distributors to move around and communicate more to learn from each other's strengths. However, the construction of a communication platform is better when the regional manager has sufficient control over the regional market.
New regional managers generally want to achieve good results in a short period of time. At this time, they should think more before acting. It's not just about being proactive and active to do the market well. Clarify your thinking, formulate detailed market operation steps, and promote the corresponding work in a rhythmic and step-by-step manner. This way, you can effectively promote distributor cooperation and execution, achieve good performance, and the market operation will not be too difficult.
