# 90% of Distributor Owners Don't Know How to Run a Morning Meeting

> Many distributors face labor costs as their biggest operating expense, making it urgent to improve personnel efficiency and performance. As a key hub connecting brands and terminals, the morning meeting is far from a routine formality. A well-run morning meeting injects vitality into the team, driving performance, stability, and operational optimization. This article discusses how to run an effective morning meeting, addressing the root causes of low personnel efficiency.

Many distributors face labor costs as their biggest operating expense. Improving personnel efficiency and increasing performance are urgent priorities.
As a key hub connecting brands and terminals, the morning meeting is by no means an optional routine. A well-run morning meeting is like a shot in the arm for the team, with profound and specific significance. It is the core driver for improving performance, stabilizing the team, and optimizing operations. Today, let's talk about how to run a good morning meeting.
The morning meeting is meant to solve the problem of low personnel efficiency.
I have summarized this problem into three words: first, "can't understand"; second, "reluctant to act"; third, "unable to act."
What does "can't understand" mean? It means I don't know how to do it; it's a skill issue.
For example, I think this location is the best for display, but in fact it isn't; I think this store is the best for selling this product, but in fact it isn't. So, in many cases, "can't understand" means they don't know how to do it, and the distributor doesn't have a suitable opportunity to train them. Imagine, how can their combat effectiveness improve? If they don't know, you have to teach them.
The second type, "reluctant to act," is an attitude issue.
This applies not only to distributor teams but also to brand teams. Over time, people become "old-timers" (experienced but complacent). If you ask them if they understand, they definitely do, but they are just reluctant to act. For example, they know about FIFO (first in, first out) and timely adjustment of old stock, but they are unwilling to do it, ultimately causing a decline in the distributor's operating profit. What to do?
The third dimension is "unable to act." The employee has the skills and the attitude, but the task still isn't accomplished because the store owner demands a 50 yuan monthly display fee. So, what to do? We need to provide financial support.
The morning meeting is about solving personnel efficiency issues. The root of personnel efficiency lies in just nine words. "Can't understand" is a skill issue that needs training in the morning meeting; "reluctant to act" is an attitude issue that needs assessment in the morning meeting; "unable to act" is a cost issue that needs discussion in the morning meeting to provide support.
The second logic of the morning meeting:
Human nature is irreversible + turn management into motivation.
People are driven by self-interest and avoidance of harm. For frontline employees, incentives are "benefit," and penalties are "harm"; freedom is "benefit," and constraints are "harm." A balance must be sought between benefit and harm to drive organizational efficiency.
Adult life is not just about work. After coming home in the evening, settling accounts, spending time with kids or having a few drinks with friends, it's normal to go to bed around 11 or 12. The next day, they get up around 7 (many skip breakfast) and attend the morning meeting. You can imagine their state. If the meeting host keeps reading data, assigning tasks, and explaining logic and methods on stage, many will just doze off, letting it go in one ear and out the other.
How to run a morning meeting? Let me share a case: a morning meeting model driven by a daily wage system.
What do people care about most? It's income. So, the first item of the morning meeting is to announce: yesterday's income and cumulative income for all employees.
Start the meeting with what everyone cares about most. Rank both daily and cumulative income to spur on those lagging behind, and pose a soul-searching question: Why is there such a big income gap when you all go out to work the same day?
The second item of the morning meeting: break down the income composition.
Zhang San had the highest income yesterday. Look at his income details, for example: 20 yuan for new outlet development, 120 yuan reward for selling high-priced products, 50 yuan for outlet quality score, 20 yuan for in-line visits, 100 yuan for product commission, etc. Which item stands out compared to others? For example, his promotion of high-priced products is more than twice that of others. Invite Zhang San to share his money-making insights.
At this point, the sharing is not about demanding others to do the same, but about telling you how to increase your income, so the internal drive for learning is different, and the level of attention is also different. Then ask Li Si: Are you facing any difficulties with your low income? Also, find out which item brings the highest income for other staff and invite them to share.
The opening of the meeting has no didactic indoctrination, only comparison of incomes and silent competition to earn more. The key logic behind this design is: human nature is irreversible + turn management into motivation.
That is, no one likes to be lectured, but everyone likes to be motivated. Don't constrain frontline workers' behavior. If you want them to achieve a certain result, design corresponding incentive mechanisms at the result end, and use incentives to guide them. Design incentives so that every "effort" of frontline staff is related to their own interests.
This requires the designer to concretize the indicators for increasing market sales and profitability, then break them down into basic actions and goals for daily salesperson work. Provide an incentive for each completed item. Some distributors even pay incentives in advance and deduct them if not completed, which works even better.
The third item of the morning meeting: analyze each person's break-even point.
This is very important. Distributors and salespeople have multiple relationships—employment, partnership, etc. Regardless of the relationship, the daily break-even should be simply analyzed. For example, a distributor calculated that a salesperson's daily sales reaching 3,500 yuan is the break-even point; below that is a loss, above is profit. If a salesperson's cumulative loss days reach a certain number, they should be given special attention in the morning meeting.
Key data tracking in the morning meeting
There is a viewpoint: management is about managing exceptions, not managing normalcy. In morning meeting data tracking, only track abnormal data.
This part can be somewhat dull, so you need to use the opening income tracking to create a lively atmosphere and leverage that momentum. The data mainly includes the following types:
1. Score management:
Many brands have point incentive programs. These scores affect salespeople's income. You must avoid the situation where point fraud leads to bad money driving out good, and also use the point system to guide salespeople in the direction the company points. So, be cautious.
The core of management is managing exceptions, not normalcy. For abnormal scores, annotate them in the system and give "targeted" attention to those who frequently have anomalies.
2. Outlet deduplication:
Outlets are like human cells, constantly undergoing "metabolism." Outlet development and closure are daily tasks. For new outlet development, pay attention to whether there is duplicate entry, especially during periods when development incentives are given. The harm of duplicate outlets is not elaborated here, but this issue can easily become difficult to resolve if left unchecked.
3. Daily work inspection:
Work trajectory (to check if area division is reasonable?), outlet scores, time in store, timeline (to check if route division is reasonable?), etc., are all items to inspect.
4. Data analysis:
Number of visits, transaction amount, sales analysis, key product categories, key tasks, etc., should all be reviewed in a data-driven manner.
5. Comprehensive work comments:
Comprehensive comments on outlets, displays, visits, and sell-through.
I've listed many items, and it may seem troublesome, but there's no way around it. Competition in the existing market requires this kind of intense effort. I also call on brand marketing management to avoid holding too many meetings in the evening and reserve at least one hour each evening for frontline supervisors to prepare for the morning meeting.
Fragmented training: daily training
Distributor sales teams are relatively small, so they cannot conduct centralized off-the-job training like brand companies; it's ineffective and costly. The morning meeting is the best place for this. My suggestions are as follows:
1. Distributors don't need to learn the training systems of large companies; the most important thing is to replicate capability models.
Simply put: the boss should summarize his own abilities and those of excellent employees, and replicate them to the company's employees.
2. Some core key work abilities need focused training, including: product selling points, promotional activities, standard scripts for problem resolution, standard procedures for terminal development, and how to build image stores.
Only with professional abilities can you develop the terminal market well and achieve good sell-through. It should be emphasized that training content should be practical. The training content for the next day should be based on problems found during actual market visits the previous day, combining real cases with improvement methods, and training salespeople on things that just happened around them.
3. For small and medium-sized distributors, employee training cannot be separated from the boss.
Because the company is small, you can't invite trainers to the company. However, the boss can take time to go out and learn. After returning, he can convey what he learned, combined with the company's actual situation, to employees.
4. Team learning and training should be a regular routine.
Don't expect a single training session to solve all problems once and for all. Only through continuous morning meeting training can the team undergo subtle changes. I have proposed the concept of "10 minutes of daily training" in many companies, and the results have been very good.
Final thoughts
The value of the morning meeting is to use the shortest time to help the team avoid pitfalls in advance, save resources wasted on trial and error, and thus improve operational efficiency. Many companies' morning meetings gradually become routine "weather reports"—who did what yesterday, what to do today—and then end hastily after going through the motions.
But a truly effective morning meeting has a deeper goal: to activate the team, connect organizational energy, and rapidly improve individual capabilities.
